The situation
After 15 years managing copper mining operations across three major sites in Peru's Andes region, Carlos Mendoza Ruiz faced an industry in flux. A Mining Engineering graduate from Universidad Nacional de Ingeniería, Mendoza had built a career managing large-scale operations in one of the country's most economically significant sectors. This interim period proved clarifying. The more he observed the sector's trajectory, the more he recognised that mining's future in Peru was becoming increasingly constrained by regulatory and social forces beyond any single company's control.
The approach
The pivot began not with a fully formed business plan but with a chance conversation. At a networking event in Lima, Mendoza connected with an agricultural economist who recognised something others might have overlooked: the operational expertise Mendoza had developed in mining—particularly in large-scale water management systems and equipment maintenance—was directly transferable to agricultural irrigation challenges facing rural Andean communities.
This insight proved catalytic. In 2019, Mendoza co-founded AgroSistemas Andinos with two partners, focusing on water management and soil conservation for smallholder farmers. The venture began modestly, bootstrapped by the founders while Mendoza continued part-time consulting work to cover living expenses. This initial phase required significant personal sacrifice; Mendoza accepted a substantial salary reduction compared to his mining career, though he held an equity stake in the new venture. The financial constraint was real, but it aligned incentives with long-term success rather than short-term extraction.
The company's early traction came through strategic partnerships with non-governmental organisations and government agricultural programmes operating in rural areas. These relationships provided both credibility and access to the farming communities the startup aimed to serve, allowing AgroSistemas Andinos to test and refine its technology in real conditions rather than in isolation.
What happened
By 2021, the company had demonstrated sufficient viability to attract institutional capital. AgroSistemas Andinos secured $2.3 million in Series A funding from impact investors—capital providers specifically interested in ventures combining financial returns with measurable social and environmental outcomes. This funding enabled rapid scaling.
Within two years of that investment round, the company was operating across 12 rural communities spanning Peru and Bolivia, serving over 3,000 smallholder farmers. The technology deployed by AgroSistemas Andinos delivered quantifiable results: water usage decreased by 40 per cent on average, while crop yields increased by 25 per cent. These metrics reflected the core value proposition—enabling farmers to produce more with fewer resources in a region where both water scarcity and climate variability pose persistent challenges.
